Your best-performing affiliate is the one most exposed right now, and the CPA sheet won't show it until it's too late.
The affiliates driving your cleanest volume in CFD, iGaming and crypto are almost all the same type. Comparison sites. Review aggregators. "Best broker 2026" and "top crypto casino" pages that rank on Google and route intent straight to you. That model built the regulated affiliate economy. It's also the model AI search is quietly dismantling.
Here's what changed. In the UK, DMG Media (MailOnline, Metro) told the Competition and Markets Authority its click-through rates fell by as much as 89% when an AI Overview appeared. Across UK publishers the drop runs 40 to 60% on affected queries, and Google referral traffic fell roughly 33% globally in the year to November. The user reads the answer and never leaves the page. Add ChatGPT and Perplexity intercepting the same queries, and a growing share of your partners' traffic is being answered before it reaches them.
Your affiliates feel it as "seasonality." A soft month. A dip they blame on the market. The comparison site topping your CPA leaderboard is the one Google is most likely to answer over. High-intent informational queries are exactly what Overviews target first. Three months later it's structural, and you're paying rank-based CPA on a rank that no longer produces the click.

Sort your top 30 affiliates by volume and tag the ones whose traffic is pure organic search. Comparison sites, review pages, SEO blogs. That's your exposed cohort. Score them on where the traffic comes from, not what they billed you last quarter.
Take the 10 highest-intent terms those partners rank for and run each one through Google, ChatGPT and Perplexity yourself. Note who gets named in the answer. If your brand and your partners are missing, that's the exact revenue AI is reassigning.
Reprice before the market does it for you. Shift spend toward partners who get cited inside the answers, not just ranked below them, and toward getting your own brand into the sources those answers pull from. Brands cited in AI Overviews earn 35% more clicks. Being in the answer is the new position one.
The trap.
Don't torch the SEO cohort. They still convert today, and cutting them hands the volume to a competitor who hasn't noticed the problem yet. This is a repricing and diversification move, not a purge. The managers who lose treat it as a content-team headache instead of an affiliate-program structure problem. It's yours.
One more thing from inside. Every operator I know is running the same budget review now, and almost all are still scoring these partners on a spreadsheet that assumes the click exists. The click is the thing disappearing.
So before you approve next quarter's affiliate spend, ask the only question that matters. Are you paying for a partner who ranks, or a partner who still gets the click once Google answers the question for them?
